TransformLayer
AI use case management

Turn scattered AI ideas into approved, measurable projects.

Capture every AI idea, have a champion check it, send the ones worth doing to Engineering, and record what each one returned.

Bought on its own. Consulting only if you want it.

The TransformLayer register: twelve ideas with their stage, business and team priority, the goal each serves, who can see it, value a year and when it last moved, with filters above and counts by stage.

The register. Northstar Group is a demo company. The people and figures are made up.

The problem

AI ideas are easy. Running them properly is hard.

  • An idea sits in a chat thread, and the same one was raised last month.
  • A manager takes another straight to Engineering.
  • Security hears about a pilot after it started.
  • Leadership asks what AI delivered and gets a pile of estimates.

TransformLayer gives it a process.

Inside TransformLayer

What your company would actually use

Northstar Group is a demo company. The people and figures are made up.

A case for payslip query triage: what happens now, who feels it, 12 minutes 150 times a month, the proposal, and a cost and payback panel showing 360 hours and £13,680 a year, paying back in 1.4 months.
The case

Every idea becomes a business case

What happens today, who feels it, how long it takes and how often. Payback comes from your own hourly costs, labelled an estimate.

An idea to score CVs, flagged high risk by the AI risk screen and stopped at the first step by the People Director, with her reason recorded and the later steps marked not reached.
The decision

A no you can defend

One named person decides each step and the reason stays on the record. This one was screened high risk and stopped.

The value page: revenue per employee, revenue per pound of payroll, payroll per employee, and AI spend against measured and estimated return, with a monthly revenue per employee chart and a spend against return chart.
The value

Is the company getting more productive?

Revenue per employee, payroll and AI spend, month by month, beside what delivered ideas returned.

The money on the value page: £54,104 expected a year, £4,070 measured so far, £2,318 finance validated, and a list of measured figures with a Validate button beside each one, two of them already agreed against the finance ledger.
The money

Three levels, so nobody has to guess

Estimated is judgement. Measured is counted against a baseline, with the source named. Validated is whoever answers for the money agreeing it is real.

Ideas in business order, each with a business priority, the charter goal it serves and the team’s own priority beside it.

The business decides the order

Leaders set the priority against a charter goal, with the team’s own priority beside it. A gap is a conversation, not a surprise.

The recognition page: the people whose ideas went ahead, with ideas delivered, hours a year and measured value for each.

The people behind the results

Who raised the ideas that delivered, and who scoped them. Seen only by the roles you choose.

Also in TransformLayer
  • Reminders that close the loop

Email when something needs somebody: a decision, a pilot, a review date.

  • Ideas from Microsoft Teams

Connect a Teams workflow using Power Automate and people can raise an idea from the chat. Channel posts when one is approved, started or delivered.

  • A handover engineers will read

A ticket-ready pack for Jira or email, linked back so the result is measured here.

  • Your own rules on the risk screen

Add the questions only your company knows, routed to the reviewer who owns them.

  • Reviews and reports

A report your sponsor can take to the board.

  • Where the work is waiting

Every queue, who it is with, and the value behind it.

How it works

From idea to evidence, in six steps

  1. 1

    Capture

Anyone raises an idea. It stays private until they share it.

  2. 2

    Diagnose

Guided questions pin down the problem, the time it takes and how often.

  3. 3

    Triage

An AI Champion or head of department agrees it, or it goes no further.

  4. 4

    Approve

Your reviewers approve, return, park or stop it, with a reason.

  5. 5

    Pilot

Nothing starts without an owner, a success measure and a review date.

  6. 6

    Prove

On the review date the owner records whether it worked, measured or estimated.

The front door

Stop sending half-formed AI ideas straight to Engineering and Security.

An idea cannot go up the chain until a champion or head of department has agreed it.

  1. Employees Raise ideas As many as they have
  2. AI Champions Diagnose and triage Weak, duplicated and unsuitable ideas stop or improve here
  3. Engineering, Data, Security Review scoped cases Only the ideas that survived, with the facts attached
Why not a spreadsheet

What you use today, and where it breaks

A spreadsheet

Fine for five ideas. Breaks once departments, approvers and results are involved.

Project software

Tracks tasks. Never asks whether an AI idea should exist, or what it returned.

AI governance software

Starts once a system exists. The problem starts earlier, with the idea.

A consultant

Leaves when the engagement ends. The history should stay with you.

TransformLayer is where AI ideas become business cases before they become engineering projects.

Safeguards

Careful with people’s ideas and your company’s data

Private until shared

An HR idea about a restructure is seen only by the person who raised it, the people deciding it, anyone it is shared with and your programme owners. The author or an owner can open it to its department, or the whole company, when it is ready.

Roles are real permissions

Checked by the database, not hidden on the screen.

Nobody approves their own idea

The person who raised an idea can never decide a step on it.

Risk screened at intake

Ideas the risk screen marks as prohibited under the EU AI Act cannot progress. Ideas that look high-risk are flagged, so legal and data protection can be brought in before anything is built.

How it fits together

Three parts. Start with any one.

People Team AI trains the people. The PROVEN Framework™ installs the method. TransformLayer runs the programme.

  1. People Team AI

    Build the capability

Practical AI training for People teams, up to an Applied AI Champion Programme that ends in evidence rather than attendance.

  2. PROVEN Framework™

    Install the method

Consulting that sets up how your company finds, filters, pilots and measures AI ideas, ending in scale, change or stop.

  3. You are here

    TransformLayer

    Run the programme

AI use case management software. One place for ideas, approvals, pilots and what each one returned.

What each part covers
1 Learn People use AI well in their own work.
2 Scope Champions turn ideas into cases, with a baseline.
3 Decide Reviewers approve, change or stop each one.
4 Measure Results recorded against the baseline.
People Team AI training and AI Champions Covers Learn and Scope
PROVEN Framework™ the method, set up with you Covers Scope, Decide and Measure
TransformLayer the software that runs it Covers Scope, Decide and Measure

Use one, or all three. Training works on its own. TransformLayer is bought on its own. The PROVEN Framework™ is there when you want help setting the whole programme up properly.
